Summary

The published install docs describe a CLI this repository had only partly implemented, on two branches that diverged from main (c1f1e6b). This PR is based on feat/agent-cli and targets main, so the unreleased agent commands land together with bulk skill upload.

feat/skills-without-tracing (64a6b09, the commit install.sh pins today) is not an ancestor of feat/agent-cli. Both branched from main. That shipped commit's behavior — skills-only init, auth --tracing, init --tracing, and leaving an earlier tracing setup alone — was reimplemented on feat/agent-cli (728afa0 and follow-ups), which also has slancha tracing status|on|off|config. I compared the shipped diff with the current init / auth / tracing code. Nothing from 64a6b09 is missing; tests/test_setup.py covers skills-only init, tracing opt-in, and the tracing commands.

Docs vs code

Reading of the spec: the --json and exit-code sentence applies to the agent-command table and to every slancha tracing command. auth, init, update, status, hook, and flush are specified in the first table without --json.

Command and flags Docs Result
auth --manage --tracing --no-browser --api Sign in; manage asks for an agent token; tracing asks for keys and needs an admin; no-browser prints the link; api picks the API Matches. Files land in ~/.config/slancha (token slancha_pat_…, config.json, tracing.json only after --tracing). A later skills-only sign-in removes tracing.json. The CLI uses the server's interval (default 5s) and expires_in (the product uses 10 minutes).
init --dry-run --tracing Skills-only by default; --tracing also sets up tracing; dry-run changes nothing; safe to repeat; says which of claude, git, and (for tracing) uv / Python 3.10+ are missing Matches. Skills-only init does not remove tracing configured earlier. Tracing warns on a hand-added Langfuse hook and on LANGFUSE_* in the shell.
init --check Not on the install page Extra. The installer runs it before sign-in. See docs follow-up.
update [skill] --dry-run --force Install or update; no name updates installed skills and lists others; a skill waiting for review is "not published yet"; download checks (revision, X-Slancha-Sha256, manifest, 200 files / 256 KB / 2 MB, no links, no path escape); HTTPS only; no redirects; keep local edits unless --force (backup in .slancha-backup); mention /reload-skills Matches. An installed skill that is no longer served now says "not published yet" as well, which previously only the not-yet-installed path said.
status Token, API, installed skills, usage waiting to upload Matches. It shows where the token comes from and its capabilities, never the secret.
tracing status This machine's plugin and settings; with an agent token, what the workspace receives Matches, including --json.
tracing on / off --project User scope, or the current directory's gitignored .claude/settings.local.json Matches.
tracing config --max-chars N --images on|off Show or set; skill tags stay on Matches. --max-chars must be a positive integer.
hook Records skill use; never fails; one notice; ~/.cache/slancha/usage.jsonl; daily update notice Matches.
flush Uploads waiting reports; hooks start it in the background; drop lines older than about 29 days Matches (29.5 days).
whoami, skills, skill, pending, review, jobs --skill, job --wait --cancel, scan --revision --wait, draft --new --project --description, outcomes --start --days, criteria --check | --revision As the second table Match, each with --json. Exit 0 / 1 / 2 / 3. job --wait and scan --wait exit 1 unless the job succeeded.
jobs newest first Docs require it The CLI now sorts by created_at, newest first. Rows without a timestamp stay at the end, in API order.
upload <dir|zip> --name One folder or zip; starts the scan; reports criteria; exit 1 or 3 after Uploaded means stored; exit 1 there means the scan did not start Matches for a single path, including --json as the API object (proposal_id means stored).
Upload limits 200 files, 256 KB each, 2 MB, no links, no path that leaves the folder Directory uploads already enforced these. A zip is still sent as-is, and is now refused locally when it breaks the same limits. An encrypted zip entry is refused as encrypted, separately from a link.
Pending upload A skill takes no other upload while one is waiting A 409 used to surface as a raw HTTP error. The CLI now says the skill takes no other upload until that change is approved or rejected, and points at slancha pending <skill>. Exit code stays 1; --json stays {"error", "status": 409}.
outcomes --days --days N The CLI accepts 1–90, default 30. The install page does not say so. See docs follow-up.
update / status / hook / flush exit codes The exit-code sentence sits with the agent and tracing commands These four still always exit 0, including on a bad argument or an API error, so Claude Code can show the message. Not changed. See docs follow-up.
uninstall, Ctrl-C exit 130 Not on the install page Extra. uninstall undoes init and auth. Ctrl-C exits 130.

No server behavior was invented. Scan still posts {} so the API scans the revision waiting for review, else the served one. Criteria check is the existing POST /api/skills/<skill>/criteria/check.

Bulk upload

slancha upload PATH [PATH ...] [--name N] [--dry-run] [--json]
  • A path with SKILL.md at the top, or a .zip, is one skill.
  • A directory with no SKILL.md is a folder of skills: each child directory that has SKILL.md, and each .zip, in name order. Hidden children are ignored. Anything else is skipped and named.
  • Each skill goes through the existing single-skill package and POST /api/skills/upload. One failure does not stop the rest. The end is a per-skill summary.
  • Exit code is 3 if any skill misses its acceptance criteria, else 1 if any skill failed, else 0. --name with more than one skill is a usage error (exit 2) and uploads nothing.
  • A skill that already has a change waiting is not uploaded again. The summary says so, including when two paths in the same command are the same skill.
  • --dry-run packages and validates locally, then calls the same criteria-check endpoint as slancha criteria <skill> --check. It does not upload. A pending skill is reported and still checked.
  • --json for one skill path is unchanged (the API object). For more than one skill, or a folder of them, it is an array of {path, skill, exit, uploaded, dry_run, result|criteria|error, status}. One --dry-run of a single skill path is one object with dry_run and criteria.
  • Name used when --name is omitted: a directory's SKILL.md frontmatter; a zip's single top folder, otherwise its SKILL.md name. That is the order POST /api/skills/upload uses.
  • Limits are applied per skill, including zip contents: 200 files, 256 KB each, 2 MB total, no links, no absolute or .. path.

Tests

python -m unittest discover -s tests: 117 tests, OK on CPython 3.9.25 and 3.12.3. scripts/test.sh runs that suite in Docker (python:3.9-slim and python:3.12-slim); Docker is not available in this environment, so the same suite was run with uv's CPython 3.9.25 and the system 3.12.3.

Bulk upload covers a folder of skills (including a zip, with non-skills skipped), mixed success / criteria failure / bad path, pending conflicts (including two copies in one command), --json array vs one object, --dry-run (no upload POST, criteria checks, pending, bad bytes), --name refused for two skills, per-skill limits (size, symlink, zip slip, zip symlink, encrypted entry, 201 files), and a zip named by its folder when SKILL.md disagrees. A pass over every documented command runs against the fake API (whoami through flush, plus --help for auth, init, tracing, update, status).

scripts/e2e.sh (real Claude Code binary) was not run; it needs Docker. The CLI tests are subprocesses against the fake HTTP server, with HOME in a temp directory.

The installer flow was checked locally the way install.sh checks a download: the sha256 must match or the file is not installed; the ~/.local/bin/slancha wrapper runs the installed script (--help exits 0, upload with no path exits 2).

Installer pin for slancha-app

scripts/slancha.py on this branch (88906399695aefbe4bed5fcad21422014383a5ed):

381880d810fdad1233d4781da5c8acc8649b14eabe356a7cfb80be814e393fdd

The digest is of the file bytes, so it stays valid for any commit that contains this exact file (this commit, or the merge commit on main once this lands). The pin in slancha-app is still 64a6b0937018ec9a4c88c09452358394cee6ed31. Point SLANCHA_REF at a commit that contains this file and SLANCHA_SHA256 at the digest above. The old pin will refuse this file.

Docs follow-ups in slancha-app

File: site/src/content/docs/install-the-cli.md.

  1. Replace the upload row with:

    slancha upload <path> [path ...] [--name N] [--dry-run] — Uploads each skill folder or zip for review, like Upload a skill in the console. A directory with no SKILL.md is a folder of skills: each child folder that contains SKILL.md, and each zip, is its own proposal. One failure does not stop the rest. --name is only for a single skill. --dry-run packages and validates locally and checks acceptance criteria, and uploads nothing. It starts the security scan and reports the acceptance criteria.

  2. Replace the exit-code paragraph with:

    Every command in the table above, and every slancha tracing command, takes --json. auth, init, update, status, hook, and flush do not. update, status, hook, and flush exit 0 even when they report a problem, so Claude Code can show the message. Exit codes for the table above and for slancha tracing: 0 done, 1 an error or a refusal, 2 a usage error, 3 the acceptance criteria are not met. An upload of several skills exits 3 if any skill misses its criteria, otherwise 1 if any skill failed. With one skill path, upload --json is the API's object. With more than one skill, or a folder of them, it is an array of per-skill results. An upload that exits 1 or 3 after printing Uploaded is stored, and the skill takes no other upload until it is approved or rejected: exit 1 there means its security scan did not start, which slancha scan <s> --wait retries.

  3. In the outcomes row, after --days N, add: --days is 1 to 90 and defaults to 30.

  4. Optional, on the init row: `--check` only checks that claude and git are present (and uv, with --tracing) and changes nothing. The installer runs it before sign-in.

  5. Optional: the CLI also has slancha uninstall (--dry-run), which undoes init and auth on this machine and does not remove installed skills. Ctrl-C exits 130.

jobs already says newest first; the CLI now sorts that way, so no wording change.

CodeRabbit

The four inline comments on e7dce5d are fixed in 8890639:

  • scripts/release.sh writes the version edit through a temp file (sed -E is shared by GNU and BSD; sed -i is not) and hashes with sha256sum, or shasum -a 256 when sha256sum is absent, matching install.sh.
  • unmerge_settings removes a CC_LANGFUSE_* value only when tracing.json is present and holds that same value. With no tracing.json, the keys stay, and the note says so.
  • check_zip says an entry with the encryption flag is encrypted, and a non-regular entry is a link.
  • draft --new loads the library through api_rows, so a missing token or a bad API URL is the usual message rather than a request with no token.

Not taken: the docstring-coverage warning (about 23.5% versus an 80% bar, counted across the whole diff from main). This file uses a docstring where a function's contract is not obvious from its name. Adding one to every function would not change behavior, and it is outside the docs and bulk-upload work. The "generate docstrings / unit tests" checkboxes were treated the same way; the new behavior is covered by the tests above.

The default API, https://api.slancha.ai, answers every request with HTTP 429 and an AWS throttle
body. Someone who followed the README without setting SLANCHA_API_URL saw only "Slancha answered
HTTP 429." A 404 or 429 that carries no Slancha detail now adds which host answered, where the
right API is shown (the Claude Code page of their Slancha console), and the two ways to set it.
This applies to sign-in and to every call the plugin makes. The fake API gained that throttled
answer, and a test for each path checks the message.

66 tests pass on Python 3.9 and 3.12.

install.sh ran slancha auth first and found a missing tool only inside slancha init. By then an
admin had approved the sign-in and a personal token had been minted for a machine that could not
finish. `slancha init --check` runs only the prerequisite check: no token, no settings, nothing
written. The installer runs it right after installing the CLI and stops there if anything is
missing.

67 tests pass on Python 3.9 and 3.12; shellcheck is clean on install.sh.

The README's one-liner and its token steps named no API. The CLI and the plugin then fell back to
https://api.slancha.ai, which does not serve Slancha yet. The one-liner now sets SLANCHA_API_URL,
and the README says to copy the exact line from the console's Claude Code page. The token steps
also write config.json's api_url, and the configuration table says the default is not serving. The
setup steps include the new `slancha init --check`.

plugin.json has said 0.1.0 since the first commit. Claude Code updates an installed plugin only
when that version changes, so nobody who installed it has had an update since.
scripts/release.sh sets the version in plugin.json and in the CLI together. It also prints the
installer pinned to a commit and to the sha256 of scripts/slancha.py there, the file slancha-app
serves as site/public/install.sh. The released copy takes neither value from the environment.

Tests check that the two versions agree and that a rendered installer holds a real commit and
digest. That second test runs where git is installed, so in CI.

The version is now 0.2.0, for the API hint, `slancha init --check` and the README. Nothing is
pushed: this repository is public.

69 tests pass on Python 3.9 and 3.12, 1 skipped (no git in the test image).

The repository is public and had no CI. Every push to main and every pull request now runs:
- the unit tests on Python 3.9 and 3.12;
- the release checks, which need git;
- `claude plugin validate` and the end-to-end run in the real Claude Code binary;
- the pre-push scan for secrets and private names.

Each uses the repository's own scripts, the same commands run locally. Locally: 69 unit tests
pass on both Pythons, and the end-to-end run passes all its checks on Claude Code's current
release.

Claude-Session: https://claude.ai/code/session_01JWJH4RBPKvNW6N6EbAMMPa
Nothing undid what install.sh and slancha init did to a machine. `slancha uninstall` (with
--dry-run to see first):
- uninstalls the Slancha and Langfuse plugins and removes their marketplaces;
- takes Slancha's entries out of settings.json. A CC_LANGFUSE_* value that is not what
  tracing.json holds was set by someone else and stays, as do the user's own Langfuse options;
- removes the token, the API setting, the tracing keys, the usage cache (saying how many unsent
  events go with it) and the CLI. ~/.local/bin/slancha goes only if it is the wrapper install.sh
  wrote.

Skills it installed stay and stop updating, and it says which. The personal token stays valid
until it is revoked in the console, and it says that too.

The fake claude learned `plugin uninstall` and `marketplace remove`, both checked against the
real CLI's help. The tests cover:
- a full uninstall after init;
- that a second run finds nothing to do;
- that a dry run changes nothing;
- that a Langfuse value someone else set stays;
- that a command named slancha that is not install.sh's wrapper stays.

The init tests' setup moved into InitCase so UninstallTests does not run them twice. 73 tests
pass on Python 3.9 and 3.12.

An agent token lapses after 30 days, and the API answers it 401 "this token
expired; run slancha auth again". The upload in the background now leaves a
single notice that the next SessionStart shows, and the daily update check says
the same; commands print it as their error. A 403 that only an agent token gets
past names slancha auth --manage, and the API's detail is kept for callers.

Claude-Session: https://claude.ai/code/session_01CDnggnCEPrLyhXgN122k8W
slancha auth never asked for tracing keys, so the API never paid them out, and
slancha init always needed them: every skills-only sign-in failed at init. Now
auth --tracing sends "tracing": true, and init sets up only the Slancha plugin
unless --tracing asks for Langfuse's plugin and the keys too; uv and its Python
are needed only then. Without --tracing, init touches nothing of tracing.

slancha tracing shows and changes this machine's side of tracing: status (the
plugin, the pinned clone, the host and options in settings.json, and what the
workspace receives, which needs an agent token), on and off (claude plugin
enable|disable, for the user or with --project in the uncommitted local scope)
and config (--max-chars, --images, merged into settings.json with mode 0600;
skill tags stay on, since Slancha counts traces per skill by them).

slancha auth --manage asks for an agent token: it acts as whoever approves it,
at most as a proposer, and expires after 30 days. auth and status now show a
token's capabilities and expiry.

For a person or a coding agent with that token, each command maps to one route
and takes --json: whoami, skills, skill, upload (a directory of text files or
a .zip), pending, review (the card, the evidence and every diff, paged; read
only), jobs, job (--wait, --cancel), scan, draft (always acknowledging the
trace notice the admin's opt-in stands for), outcomes and criteria (--check a
package or --revision, storing nothing). Exit 3 means the acceptance criteria
are not met; 2 is a usage error. Nothing approves, rejects, rolls back or sets
criteria: people do that in the console.

Claude-Session: https://claude.ai/code/session_01CDnggnCEPrLyhXgN122k8W
skills/slancha/SKILL.md tells Claude Code when and how to use the CLI: the
commands, --json, exit code 3, criteria --check before upload, that approving,
rejecting, rolling back and setting criteria are for people in the console, and
that drafts need an admin's opt-in and send traces to the workspace's OpenAI
key. The end-to-end run checks that the skill is offered with the CLI's path
filled in, and the plugin checks validate the skills directory too.

The README documents auth --manage and the agent commands with their routes and
exit codes, and tracing as its own optional step: auth --tracing, init
--tracing and slancha tracing status, on, off and config.

…does

The API answers an upload with the proposal's gate with the live acceptance
criteria applied, the same as the review card. The fake now does too, and a
test checks the blocked line the upload prints.

The gate alone would allow a change whose security scan has not come back
clean, or whose proposal went stale, but approval still refuses it; the
review card and the upload now say blocked, and why. An upload whose scan
could not start says how to start it again instead of offering to follow
a job, and the agent-token hint after a 403 reads as its own sentence.

Claude-Session: https://claude.ai/code/session_01CDnggnCEPrLyhXgN122k8W
install.sh keeps its own guard, a case pattern naming PLACEHOLDER, so a
correctly released installer still holds the word and the release check
failed on every run where git is installed (CI's).

Claude-Session: https://claude.ai/code/session_01CDnggnCEPrLyhXgN122k8W
- criteria <s> lists the rules when no revision shows them;
- an upload whose security scan did not start exits 1 and says not to upload again;
- an HTTP 5xx says it is Slancha's side;
- whoami names the workspace and says what an agent token can and cannot do;
- init --tracing points at slancha auth --tracing;
- the slancha skill documents tracing (and its description names it, so it triggers), what
  blocks a gate, the skills --json fields, and that a draft needs a served skill.

…ing tracing up

From a second run of the test agents: whoami now reads GET /api/agent-jobs for an agent token;
tracing on names the admin's step too; draft --help says an agent asks the user first and that a
draft needs a served skill with no change waiting; the slancha skill says what manage is, which
commands the user runs, and every skills --json field.

A folder of skill directories and zips, or several paths, each becomes its own proposal. The run continues after a failure, exits 3 when any skill misses its acceptance criteria, and says clearly when a skill already has a change waiting. --dry-run packages and checks criteria without uploading.

substitutions and generated checksum output.

Review comments at @scripts/slancha.py:
- Line 2582: Update the draft --new flow around published and fetch_library to
load skills through api_rows(cfg, "/api/skills") before checking the requested
skill, building the name-to-row mapping and passing the selected row to
published. Remove the direct fetch_library call so configuration and token
errors are handled consistently by api_rows.
- Line 1561: Update the removed-key filtering around the present and tracing
values so that keys are removed only when tracing data exists and env[k] matches
tracing.get(ours[k]); when tracing is None, retain all CC_LANGFUSE_* keys and
report them as kept.
- Around line 2018-2019: In the skill ZIP-entry validation, split the combined
condition in the surrounding archive-processing flow: let the non-regular-entry
check keep the existing link error, then add a separate encryption-flag check
using info.flag_bits &amp; 0x1 that raises an encrypted-entry error. Keep both
checks before accepting the entry.

release.sh edits files without GNU sed -i and hashes with sha256sum or shasum.
Uninstall keeps Langfuse settings when tracing.json is gone. An encrypted zip
entry is reported as encrypted. draft --new uses the token-aware skills list.
